Customer Ascension Ladder · step 3 of 4

Secure AI Business Case & Process Design

We take one priority opportunity and turn it into a design your team can build from. We redesign the work and put a value on the change. Your customer then has the evidence to decide. The engagement costs from £15,000 for Ingram Micro partners, and takes about thirty days.

Your position

Your customer stays yours.

You bring the customer relationship, and TechGrowth brings the commercial consulting capability. You lead the engagement and attend the workshops.

TechGrowth does not compete with you for the technical implementation that follows. You remain the technology partner and lead the implementation opportunity.

Who does what in a customer engagement

Brought in

Commercial capability

TechGrowth runs the commercial work alongside you, with your customer.

Brought in

Technical proof capability

Approved Ingram capability, where that applies.

Yours

Implementation

You scope it, price it and deliver it.

Yours

Managed services

You run the recurring service, and you invoice the customer for it.

You keep the customer relationship, and TechGrowth does not bid against you for the technical work. We agree contracting, invoicing and channel terms before any engagement starts.

You bring in the commercial capability for one engagement. The implementation and the recurring service stay with you.

The problem

Being brought in after the business decision has already been made.

MSP owners say these two things to us. This engagement means the requirement gets written with you in the room.

Before the decision
We only hear about it when they ask us to quote.
After the build
We built exactly what they asked for, but there was no next conversation.

Whoever leads the commercial conversation writes the requirement everyone else quotes against. If the requirement is written without you, you compete inside somebody else’s decision. You then compete on scope and price. The business value of your work rarely comes into it.

What happens

The engagement runs in six stages, over about thirty days.

The six stages follow the Value Case Builder. That is the P4 method inside the 5P System.

  • 1 Baseline. We work out how the process runs today, and what it costs the customer. We use their own data and systems, and what we watch happening. Where we assume something, we write it down and show our working.
  • 2 Opportunity. We agree which steps could be improved. We also agree which steps need human judgement, and should stay as they are.
  • 3 Value. We work out what the change is worth, in the customer’s own numbers. We then reduce that figure. It allows for slow adoption, and for saved time that never turns into money.
  • 4 Change. We set out what has to change in the work. The customer’s own people build that with us, in workshops.
  • 5 Risk. We write down what has to be true for the change to work. We also write down what could stop it.
  • 6 Decision. We answer one question. Is the case strong enough to act on? The answer is sometimes no, and the business case says so plainly.
What the customer receives

The customer receives five outputs.

Secure AI Business Case and Process Design: an evidence-based engagement that redesigns the process, quantifies the value, investment, payback and risks, and ends with a high-level solution design your technology partner can build. The five stages are discover, analyse, design, build the case and handover.

A redesigned process

It shows how the work runs after the change. The customer’s own people help build it. It also names the decisions that stay with a person.

A target operating model

It sets out who does what after the change. It also names the supporting systems, and who is accountable for each part.

A business case

The case uses the customer’s own numbers, reduced to allow for slow adoption. It is honest about what could go wrong.

A high-level solution design

It names the capabilities needed and how they connect. Your build team can price the work from it.

Proof where needed

It records what would have to be proved first. Some opportunities need no proof at all.

The alternatives

What usually happens instead.

Go straight to the build

Nobody measured what the work costs today, so nobody can prove afterwards that the project improved anything.

Write the business case internally

When the team proposing the project also calculates its value, finance has good reason to challenge the assumptions.

Leave it on the list

The opportunity stays an idea. The budget goes to a project that had a number against it.

Where it stops

The engagement ends with a design, and the build stays with you.

In scope

  • One defined business process and one business case
  • Interviews, evidence gathering and workshops with the customer’s own people
  • The five outputs above
  • Scope is confirmed before work begins
Out of scope

  • Technical architecture, configuration or integration
  • Any build, licence or deployment
  • Running the change, or the managed service afterwards
  • Any promise that the board approves the case

Completion point. The engagement ends when the business case is delivered and the customer has decided.

Some customers have not yet agreed their priority. Start those customers with the Secure AI Business Envisioning Workshop. No customer is pushed into this step.

The next step

Book a Secure AI Opportunity Call.

The call takes twenty minutes, and we look at the customer situation together. Most engagements at this level follow an Envisioning Workshop. We will check whether that should come first.

Twenty minutes, at a time that suits you.

The call happens on video. Bring what you already know about the customer, and prepare nothing.

  • Twenty minutes. We look at whether the opportunity is real, and we do not discuss the technology.
  • We look at four things. The business problem, who sponsors it, what it might be worth, and what should happen next.
  • The opportunity may be too early. If it is, we will say so, and tell you what to go and find out.
  • No payment on the call. If the customer is a fit, we agree the next commercial step afterwards.

You stay in the customer relationship throughout. TechGrowth supplies the commercial capability and does not compete with you for the implementation that follows.
